How a retail buyer tested a tracker category without committing to full inventory.
A single-format pilot, retail-ready packaging and a model scope statement, all decided before the first order.

02
The starting constraint
The buyer wanted to know whether a tracker would sell in its own stores before committing shelf space and open-to-buy budget to a full range. Existing suppliers quoted container volumes only, which put the test out of reach.
The constraint was therefore not price but exposure: a small first order had to arrive in retail-ready packaging, with a model whose platform status could be explained to store staff without a compliance review for every unit.
03
Product scope and delivery
| Customer requirement | Delivered scope |
|---|---|
| Product format | One keychain format, one colourway for the pilot |
| Platform | Single ecosystem for the pilot; dual-ecosystem shown as an option for the range |
| Packaging | Retail-ready carton with barcode and importer block |
| Quantity | Pilot quantity below the custom-brand threshold |
| Evidence | Model scope statement and platform wording for store staff |
| Delivery | Stock dispatch, not a new tooling run |

04
The process and key decisions
- 01
Brief review
Use case, shelf format, target market and the acceptable first-order exposure were fixed in writing.
- 02
Product and platform selection
One keychain format was selected for the pilot; the dual-ecosystem variant stayed as a range option rather than a pilot requirement.
- 03
Physical sample
A stock unit was sent so the buyer could test the setup flow and the retail carton in store conditions.
- 04
Revision and validation
Carton copy, barcode position and the staff explanation of platform status were revised once, then approved.
- 05
Evidence and market review
The model scope statement and the permitted platform wording were issued with the quotation, not after the order.
- 06
Production release
The approved carton and sample became the dispatch reference; stock was inspected against them before shipping.
Validation points
- Sample unit tested by the buyer before the order was placed
- Carton artwork approved in writing before print
- Dispatch inspected against the approved sample
05
Verified outcome
Verified project facts
- A physical sample was approved before the order was released
- Packaging artwork was approved before print
- Dispatch was inspected against the approved reference
Supplier process
- Defined a single-format pilot instead of a full range
- Issued model scope and platform wording with the quotation
- Held the approved sample as the dispatch reference
Buyer-approved outcome
Pilot completed. Sell-through and revenue are not disclosed.

06
Scope boundaries and next steps
- Pilot pricing applies to the confirmed format and quantity only.
- Stock dispatch depends on availability at the time of order.
- Platform wording must match the model actually shipped.
- Country-specific labelling remains the importer’s responsibility.
- A change of colourway or packaging requires a new artwork approval.
